Delegate before they can do it alone

Delegate before the person can do the whole assignment independently. Choose work they can complete with available support. Match the assignment to their skills, capacity, and development needs. Include useful responsibilities they want to develop, alongside routine tasks.

Agree on the deliverable, standard, deadline, and decisions they can make. Arrange the tools, access, and coaching needed. Confirm that they can commit with that support.

Set check-ins while there is time to make corrections. Ask them to bring work you can review and any problems they need help resolving. Recognize an independent decision that met the agreed criteria when you review it.

Coach the next attempt. Demonstrate the relevant part if needed, let them practice, and give feedback. Accept a different method when it meets the agreed requirements.

Before taking work back, check whether coaching or additional support would allow the person to complete it. If you must take over, explain why and arrange another opportunity for them to practice.
