This guide is based on the combined 35+ years Payam and I have spent managing teams and learning from our mistakes. It is the guide we wish we had when we started.

Your job now focuses on developing people, not just assigning tasks. Stay engaged: observe their work, lead by coaching.

Set clear expectations and tie priorities to organizational goals. Use positive reinforcement instead of punishment.

Define what good looks like. Explain the outcome expected and clarify what the person can decide.

Have them explain the agreement in their own words. Answer questions, resolve gaps, and record the updated agreement.

Describe what you observed and ask how they approached the work. Check their understanding and the skill the task requires.

Check resources, competing assignments, and what occurs before and after the behavior.

Only to teach. Demonstrate the part they need to learn, then observe their output and give specific feedback.

If the deadline requires you to complete the task, explain that decision. Have them shadow your work.

Start with a team member’s current assignment. Ask what they understand and what help they need, then arrange that support.
