Prepare the ramp before the hire arrives. Make the schedule, support, targets, and evidence visible on day one, then use weekly progress decisions and completed-cohort results to improve it.

Before the hire starts, publish weekly product, tool, message-practice, and live-outreach milestones with assignments, owners, and required evidence. Give the complete schedule on day one so the hire can prepare for each target.

During the first four to six weeks, review one real call or message daily. Name one choice to keep and one to change, then record the next attempt. Check that the adjustment appears in subsequent outreach.

Build consistency and rhythm.- 3
At onboarding, assign an experienced buddy and schedule two shadowing sessions weekly during the first month. Record what the hire will practice afterward; peer support should produce completed sessions and specific practice, not an informal introduction.

Set activity and quality targets for the first month, meetings and pipeline for month two, and full quota for month three. Review milestone evidence every Friday; record the reason and revised date when readiness requires an adjustment.

After each cohort, compare time to first booked meeting, first accepted opportunity, and full quota. Change the largest controllable delay, name its owner and expected effect, and publish the revision before the next hire starts.
Common Pitfalls
Avoid the common failure modes.- Letting onboarding depend on whoever is available. Assign each milestone and source guide before the start date so coverage does not change the plan.
- Ending daily coaching after two weeks. Keep the planned four-to-six-week window and shorten the review item when time is tight.
- Applying full quota on day one. Restore staged practice, live outreach, meeting, and pipeline evidence before expecting full output.
